Scaling spend while ROAS went up, not down

Sacred Herbs makes India's first pH-neutral hair colour: salon-worthy colour without the damage. They came to us with a product that worked and a clear goal of growing 2–3x without wasting budget.
Most brands scale spend and watch ROAS drop. We scaled in three measured phases, putting more money only behind what had already proved itself, and ROAS climbed at every step.
The product worked. The scale didn't.
Revenue sat at ₹21L at a 2.19x ROAS. The demand was real, but there was no system to grow it.
The brief was 2–3x growth with no wasted spend. That ruled out the usual move of raising budgets and hoping returns would hold.

Scaling What Worked
Spend ₹21.36L, revenue ₹48.76L, ROAS 2.28x. We doubled down on winning audiences and creatives and added an influencer layer for trust and reach.

Full Scale
Spend ₹25.09L, revenue ₹77.64L, ROAS 3.09x. Revenue nearly quadrupled from the baseline while ROAS reached its highest level.
